WHAT IS A GEO AGENCY? GENERATIVE ENGINE OPTIMIZATION EXPLAINED
A GEO agency is a marketing firm that practices Generative Engine Optimization: the discipline of measuring and improving how often AI engines like ChatGPT, Perplexity, Claude, and Google AI Overviews recommend your company when buyers ask them questions. Where an SEO agency optimizes your position in a list of links, a GEO agency optimizes your presence inside the answer itself. The work has three parts: measuring your Share of Model (the percentage of relevant AI answers that mention your brand), restructuring your content so AI systems can extract and cite it, and building the off-site consensus (Reddit, LinkedIn, YouTube, directories, third-party lists) that AI engines treat as evidence. GEO is not repackaged SEO: only about 11% of citations overlap between AI platforms, and the signals that drive them are measurably different. Expect to pay $2,500 to $25,000 for diagnostics and strategy, and $5,000 to $15,000 per month for ongoing work.
WHAT DOES GENERATIVE ENGINE OPTIMIZATION MEAN?
The term comes from a Princeton-led research project (commonly called the GEO-bench study) that tested which content changes make large language models more likely to cite a source. The researchers found that some changes move citation rates dramatically: adding specific statistics lifts AI visibility by 30 to 41%, and adding attributed expert quotations lifts it by 28 to 32%. Other tactics that dominate SEO playbooks, like keyword density and link volume, barely register.
That finding created a new discipline. If AI engines select sources by different rules than Google's classic ranking algorithm, then a different optimization practice is needed. Generative Engine Optimization is that practice. Some firms call the same work AEO (Answer Engine Optimization), AI SEO, or LLM optimization. The labels vary; the job is the same: get your company into the generated answer.
As Mike King, founder of the agency iPullRank, put it:
"SEO isn't dead. SEO is deprecated."
The buyers moved first. AI-referred visitors convert at 14.2% on average versus 2.8% for Google organic traffic, a 5x premium, because the AI has already done the comparison work before the click happens. The agencies followed.
HOW IS GEO DIFFERENT FROM SEO?
The two disciplines share infrastructure (crawlable sites, structured data, good content) but diverge on almost everything that matters:
- Different sources. Citation overlap between major AI platforms is only about 11%. A source that ChatGPT cites is usually not the source Perplexity cites for the same question. There is no single "rank" to win.
- Different brand behavior per engine. ChatGPT cites brands in only about 0.59% of responses, while Perplexity cites brands in roughly 13%, a 46x gap. An SEO mindset ("we rank #3") has no equivalent here.
- Authority signals do not transfer. Domain Authority correlates with AI citations at r=0.18, barely above noise. A decade of link building does not buy you a ChatGPT recommendation.
- Google itself decoupled. The correlation between ranking in Google's organic top 10 and being cited in AI Overviews collapsed from roughly 94% in 2025 to 17-38% in early 2026. Google now splits queries into sub-queries (query fan-out) and cites pages that appear across them.
- Freshness is a lever, not a tiebreaker. AI citations decay sharply once content is about 3 months old, while new content can enter citation pools within 3 to 5 business days. We covered the mechanics in our post on citation decay.

WHAT DOES A GEO AGENCY ACTUALLY DO?
1. Measure Share of Model
Everything starts with measurement. A GEO agency designs a set of golden prompts (the real questions your buyers ask AI), runs them repeatedly across multiple engines with live web search enabled, and computes your Share of Model: your brand citations divided by total category citations. 2. Restructure content for citation
AI engines extract answers from content; they do not browse it. A GEO agency rewrites key pages so the answer comes first (AI systems extract from the first 40 to 100 words of a block), embeds the statistics and attributed quotes that lift citation probability by 30 to 41% and 28 to 32% respectively, and builds self-contained passages of roughly 134 to 167 words that fully answer one question, the format that is about 4.2x more likely to be cited. Content with recent statistics and credible outbound citations shows up to 89% higher selection probability in AI Overviews.
3. Build off-site consensus
AI engines cross-reference before they recommend. Reddit is now the most-cited domain across all major engines at roughly 40% citation frequency. LinkedIn rose to #2 overall and #1 for professional queries. YouTube is the single most-cited domain by share. Wikipedia still accounts for 26 to 48% of ChatGPT's top citations. And third-party ranking pages ("best X in Y" lists) capture roughly 74% of AI citations. A GEO agency gets you onto those surfaces, because your own website alone cannot create consensus.
4. Report per engine, monthly
Because the engines disagree with each other, a single blended number hides the diagnosis. Good GEO reporting shows Share of Model per engine, per month, against named competitors, so you can see which platform is moving and why.
WHAT SHOULD YOU LOOK FOR WHEN HIRING A GEO AGENCY?
- Measurement before prescription. If the proposal arrives before anyone has tested how AI engines answer your buyers' questions today, walk away. The baseline is the diagnosis.
- Evidence-based methods. Ask what research supports each recommendation. The honest answers cite the Princeton GEO-bench findings and empirical citation studies. The dishonest ones cite vibes.
- Per-engine reporting. A 30% Share of Model on Claude with 5% on Perplexity needs a different plan than the inverse. If the agency reports one blended number, they cannot see the difference either.
- Honesty about dead tactics. An easy filter: ask about llms.txt. Monitoring of 500M+ AI bot visits found 408 fetches of the file, and Google has said it will not support it. An agency selling llms.txt as a visibility driver is selling a file that nothing reads.
- Outcome-tied incentives. The strongest signal of confidence is compensation tied to Share of Model improvement, not activity volume.
WHAT DOES A GEO AGENCY COST?
Market pricing in 2026 falls into three bands. Diagnostics and strategy (an audit plus a prioritized action plan) run $2,500 to $25,000 depending on company size and competitive scope. Implementation projects (content restructuring, schema, off-site placement) run $15,000 to $50,000 for mid-market companies and well into six figures for enterprises. Ongoing retainers (monthly measurement, content production, refresh cadence) run $5,000 to $15,000 per month at most credible firms, with specialist B2B shops starting around $10,000. IS HIRING A GEO AGENCY WORTH IT?
The math is the answer. AI-referred traffic converts at a 5x premium because intent is compressed: the buyer asked, the AI filtered, and whoever got recommended receives a visitor who has already decided. Studies across verticals put the conversion premium between 4.4x and 23x depending on category. If AI engines currently recommend your competitors (and for most companies we test, Share of Model is 0%), every month of invisibility is pipeline routed elsewhere. Measure first. If your Share of Model is already 35%+ you may only need maintenance. If it is near zero, you have found the leak.
